As a manufacturer, having worked with multiple brands, I am going to give you an insider’s perspective at what to ask before you finalize the production and send the initial deposit their way.

In our manufacturing industry, that first deposit is rarely just a deposit. It’s the moment you lock your next season with the people you might have never met in person.

And after the initial honeymoon period of sampling, things start to go downhill. It’s honestly no one’s fault, but the manufacturer was just not the right fit.

This guide is written for founders, fashion startups and growing brands who want to choose the right clothing manufacturer the first time or who want to avoid repeating a painful mistake.

Let’s get into the 21 questions that protect you.

Before Anything Else, Understand What You’re Really Buying

When you pay a deposit to a clothing manufacturer, remember that you’re not paying for fabric and stitching only. You’re paying for systems and communication. You’re paying for experience. You’re paying for the factory’s ability to solve problems before they become disasters.

The right manufacturer will feel like a calm, capable partner. The wrong one will feel like confusion and chaos. Now, here are the questions that separate the two.

1) “What do you specialize in?”

Most factories, to get orders, say they produce everything. Many even do. But if your brand is making denim bottoms, you don’t want a factory that mostly produces basic T-shirts. If you’re making knitwear, you don’t want a factory whose core strength is woven garments.

The best clothing manufacturers are honest about what they’re best at and they can prove it.

For example, us, at Garment Resources, we’re great at producing woven and denim bottoms. We do offer knitwear as well but we clearly communicate with our buyers that the knitwear that we offer will only be sourced by Garment Resources, not manufactured in-house.

2) “Can you show me what you’ve made recently?”

Not photos from three years ago or your Pinterest-level product shots. Real, recent work. Current raw, unedited pictures, not just of the product but the whole process.

A serious manufacturer won’t hesitate. A hesitant manufacturer is a risk.

3) “Are you a direct factory, or a sourcing agent?”

Here’s where majority brands lose the game. This question matters more than most people realize.

There is nothing wrong with working through a buying house or sourcing agents. Many brands do. But you must know who you’re paying and who is actually responsible when things go wrong. If the person you’re talking to cannot clearly explain whether they own the production facility, that’s your first red flag.

4) “Where is your factory located, and what does your setup look like?”

A real factory is not vague about its location, capacity, or departments. If you ask this question and you receive a vague answer like “We have multiple units,” or “We work with many factories,” then you’re not dealing with a direct clothing manufacturer.

For us, manufacturers, our best bet is our open door policy. Anyone can walk in anytime to meet us, see our facility. Infact, a brand that we recently started working with, and who were hesitant to pay the initial deposit, sent one of their local friends our way.

5) “What is your MOQ?”

Most brands ask about MOQ. But they ask it in a way that makes it sound like the factory is being stubborn. In reality, MOQs are connected to fabric minimums, dyeing lots, trims and production efficiency.

A good manufacturer will explain the logic behind their MOQs and tell you what flexibility exists depending on fabric, color and style complexity.

6) “How does your sampling process work?”

Sampling is where your manufacturing relationship begins and also where it reveals itself. If the sampling process is chaotic, bulk production will be worse.

Ask how many sample rounds are included, how long sampling takes and who you will communicate with during the process. If the factory cannot clearly explain their sampling timeline, they don’t have one.

It is ok for a factory to take even 21 days to make a sample, as long as it is all clearly communicated.

7) “What do you need from me to quote accurately?”

If a manufacturer gives you a price based on one photo and a guess, you’re not getting a quote. You’re getting a number that will change later.

A serious clothing manufacturer will ask for your tech pack, fabric details, sizing, trims, washing requirements, and finishing details. Because without these, pricing is fantasy.

8) “How do you calculate costing?”

This is where you find out whether you’re working with a real professional. Factories will not open their costing sheets completely but a reliable factory can explain costing in plain language. They can tell you what drives price, what changes price and how they estimate fabric consumption and wastage.

If they avoid the question, it usually means they don’t understand their own costing properly and that’s a dangerous partner.

9) “Who owns my patterns and tech pack?”

This is a quiet but critical question. Some brands assume their patterns and designs are automatically protected. They’re not. You either sign a NDA or ask whether your patterns are exclusive to your brand, whether the factory will reuse them and whether they have a confidentiality policy.

A trustworthy manufacturer will answer without defensiveness.

10) “Will bulk match the sample?”

This is the question that is the most difficult to ask. Many brands approve a beautiful sample, then receive bulk production that looks like a distant cousin.

A good manufacturer can explain the controls they use to ensure bulk matches the approved sample, including fabric lot approvals, shrinkage testing, wash standardization and inline quality checks.

If their answer is “Yes, don’t worry,” that is not a system. That’s hope.

11) “What quality control system do you follow?”

Quality control is not one final inspection at the end. A strong factory checks quality during cutting, stitching, finishing and packing.

Ask what their QC process looks like and how they handle measurement checks. The best manufacturers will talk about QC like it’s part of their identity, not like it’s an afterthought.

12) “What is your defect tolerance?”

Every production has defects. Anyone who says otherwise is lying. The real question is what defect percentage is acceptable, how do they handle rework, and who is responsible for correcting defects?

Actually, honestly it is the factory that should be asking this question. But a good factory will be honest. A weak factory will avoid accountability.

13) “How do you ensure sizing consistency?”

This is where brands lose the most money. Sizing issues lead to returns, bad reviews and customer disappointment. Ask what tolerance they follow, how they check measurements and how they handle grading.

A factory that cares about fit is a factory that cares about your brand.

14) “What is your realistic production lead time?”

If a factory promises you a perfect timeline without asking about fabric lead time, trims, approvals and wash development, that’s a red flag. Garment manufacturing is a chain. One weak link affects everything.

A reliable manufacturer will break the timeline down and show you the logic behind it.

15) “Do you source fabric and trims, or do I supply them?”

Both are fine. But you need clarity early. If the factory sources for you, ask which mills they work with, whether they can share traceability, and how they manage lab dips and shade approvals.

If you supply materials, ask what they need and how they handle fabric inspection.

16) “Can you provide sustainable fabric options?”

If your brand cares about sustainability, don’t accept vague claims. Ask whether they offer organic cotton, recycled cotton, recycled polyester and traceable sourcing.

A good manufacturer will speak about sustainability in a practical way, not in marketing words.

17) “What certifications do you have?”

Certifications matter. But fake or outdated certifications are common. Ask for proof. Ask for the certificate and validity. Ask for audit verification if possible.

A professional manufacturer will not take offense. They will respect the question.

18) “What are your payment terms?”

The deposit is where things become real. Ask how much deposit is required, when the balance is due, and what payment methods they accept.

Be cautious of manufacturers who demand full payment upfront, especially before any approvals or clear production planning.

As a general rule, we work on 30% advance and 70% CAD or 100% LC. For luxury items, the advance deposit can go upto 50% but not more.

19) “What happens if production is delayed?”

Delays happen. Let’s accept the fact. The main issue here is communication. Ask how they communicate delays, whether they update timelines early and what their escalation process is if something goes wrong.

A good manufacturer doesn’t hide problems. They manage them.

20) “Can you handle export documentation and shipping support?”

If you’re buying internationally, you want a manufacturer who understands export processes. Ask whether they ship FOB, whether they support compliance requirements and whether they can help with documentation.

A factory that has shipped globally will answer confidently.

21) “What will it feel like to work with you?”

This seems like a joke but this is not a soft question. It’s the most serious one. Because your manufacturing partner becomes part of your brand’s nervous system. If they communicate clearly now, they will communicate clearly later. If they ignore you now, they will disappear when your bulk is delayed.

Pay attention to the feeling in your gut. It’s usually accurate.

The Red Flags You Should Never Ignore

You don’t need something dramatic to know you’re choosing wrong. Sometimes the warning signs are silent but right there in front of you.

A factory that avoids details, a factory that rushes you, a factory that answers everything with “yes” without asking questions.

Manufacturing is not a place for blind trust. It’s a place for clear systems and complete transparency.
